UNIQA 3.0 Strategy Seeding the Future


Change Logic worked with the UNIQA Group to transform the ‘taking care’ industry by enabling individuals to live safer, better, and longer lives

The UNIQA Group is one of the largest insurance companies in Central and Eastern Europe.

This global company employs 20,000 employees, operates in 16 countries, and provides Property & Casualty, Life, and Health insurance to over 10 million customers, in addition to healthcare through its PremiQaMed hospital chain.

Change Logic’s Role

We co-created the UNIQA 3.0 Strategy Manifesto, a document that described the company’s long-term strategic aspirations for its transformation. It helped the management board define its goals, the organizational culture required to get there, and the strategic objectives the company had to achieve along the way.

We applied our three-discipline (Ideate, Incubate, and Scale) approach to reinventing the organization. First, we defined potential areas of opportunity, or Hunting Zones, that UNIQA could mine for disruptive product and service ideas. We investigated the size and attractiveness of the Hunting Zones and proposed a set of opportunities to explore. Then, we launched a series of agile sprints with several client teams to test their hypotheses about where UNIQA could play to win.

As the project matured, UNIQA created a new business unit, SanusX, to lead the firm’s emerging healthcare ventures. Change Logic helped to structure this ambidextrous unit, develop its budget, and onboard the new leadership team. We assisted SanusX as they grew into a market leader and adopted new practices of business experimentation, outside-in customer discovery, and agile innovation.

Change Logic continues to work with UNIQA as an advisor to the CEO and senior team, leading strategy workshops to clarify the goals and behaviors needed for success and building capability in the next level of leaders to drive change in the organization.

Impact

  • New semi-autonomous business unit, SanusX, created with its own budget, staff, governance, and metrics necessary for it to thrive and stay protected from the short-term pressures of the core business. Change Logic helped run 30+ experiments related to seven new business ideas in year one, terminated two unnecessary projects, and certified SanusX team members in Change Logic’s Ideate-Incubate-Scale methodology.
  • In year one, the SanusX team developed a COVID-19 testing service for corporate clients, SanusX Health Shield. It reduced on-site testing time by 97% compared to similar processes. Employees pre-enrolled using the HealthShield app, received their results in-app, and were given access to a dedicated 24-hour helpline for consultations following receipt of their results. HealthShield offers employers a complete COVID-19 testing solution that provides the administrative, testing, and follow-up communications necessary to make the testing process easy, efficient, and secure.
